How it works · Flow F12
Models improve through datasets, evals and canaries — never silently
Traces are sampled, failures clustered and labelled, datasets versioned and scrubbed, experiments evaluated, approved, canaried and then promoted or rolled back.
What the Model improvement flow does
Model improvement is how One3 gets better without breaking trust. Nothing changes in production without a versioned release.
Production traces are sampled and failures are clustered. Humans label examples. A dataset version is created with a datasheet, a PII scrub and a licence check. An experiment runs — prompt optimisation, or LoRA fine-tuning (SFT or DPO) on the build machine. The candidate is tested on an eval suite for quality, safety, cost and latency. Governance approves it, it enters the model registry, and it runs as a canary on 5–10% of traffic. Outcome metrics are monitored and the model is promoted or rolled back.
Tenant data is never used to train shared models without opt-in. Provider terms are checked before any model output is used as training data. AI Lab fine-tuning is limited in Year 1 to at most one classifier or extractor, and only if labelled data justifies it.
Every step on this page is an Action: a typed verb with a risk tier (R0 read-only to R4 irreversible or financial), a permission check and a reversibility class. Agents and humans call the same Actions, so the same approval rules apply whether a person clicks a button or a Digital Employee acts.
Model improvement, step by step
Eleven steps. A new version must beat the current one on its evals, or match it at lower cost.
- 1
1. Trace sampling
**Platform · AI Observability.** Production traces are sampled from opted-in sources.
- 2
2. Failure clustering
**AI Observability.** Failures are grouped by cause.
- 3
3. Human labelling
**AI Workforce · AI Lab & Data Labeling.** Reviewers label examples, seeing only redacted traces.
- 4
4. Dataset version
**AI Lab.** Datasheet, PII scrub, licence check and lineage for erasure.
- 5
5. Experiment
**AI Lab · build machine.** Prompt optimisation or LoRA SFT/DPO.
- 6
6. Eval suite
**AI Workforce · Evaluation.** Quality, safety, cost and latency against the current version.
- 7
7. Governance approval
**Human gate · AI Governance.** A named approver signs off.
- 8
8. Registry
**Platform · Model Hub.** Base model and licence, dataset versions, eval results, approver and rollback target are recorded.
- 9
9. Canary 5–10%
**Model Hub.** The new version serves a small share of traffic.
- 10
10. Monitor outcome metrics
**AI Observability.** Business outcomes, not only model scores.
- 11
11. Promote or roll back
**Model Hub.** The decision is recorded and reversible.
Data rule
Default: tenant data never trains shared models. Opt-in is per tenant with a contract clause, and per-tenant adapters use only that tenant's data.

Each step runs as a typed, permissioned Action inside one of these apps. Nothing happens outside the Action contract.

Learn moreQuestions about this flow
Is my data used to train One3 models?
Not by default. Shared models train on synthetic data, licensed datasets, One3's own internal usage and opted-in, anonymised data only.
Can a new model go live without testing?
No. It must beat the current version on its eval suite, or match it at lower cost, pass governance approval and run as a canary first.
What happens if a canary performs worse?
It is rolled back. The registry records the rollback target for every version.
Can erasure reach training data?
Yes. Datasets keep lineage so a DPDP erasure request can propagate into training-dataset lineage and adapters.
How much fine-tuning is in Year 1?
At most one classifier or extractor fine-tune, and only if labelled data volume justifies it. Prompt and skill optimisation come first.
